Capital Role Mapping is the diagnostic that names what a pool of funds is held to support before exposure, access or duration are taken on. The output is a written reference point that later decisions can be measured against.
What is this pool of funds meant to do? The diagnostic resolves that question before any later choice on exposure or duration follows. A structured conversation surfaces what the funds are held to support, from combined sale proceeds and a recently consolidated portfolio to a reserve build-up after a strong period or an arrangement whose original intent has thinned. Pools that look identical on a statement can be held for different reasons; mapping makes those reasons explicit.
The output is a written role statement, the practical inputs gathered along the way, and a small set of conditions that should bring the question back. The mapping is not a portfolio, and it does not recommend products, managers or instruments. It is the prior step that gives those later decisions a reference point to be measured against.
Where arrangements have grown through ad-hoc additions over time, the work also identifies which holdings inside one account are quietly serving different jobs and should be separated. Existing advisers, custodians and reporting conventions are treated as inputs rather than as the starting point.
A role is named with the conditions in front of it; the question returns when those conditions move. A pool that was set aside for one task may now be quietly asked to support several at once. The board, trustee or principal who first named the role may have changed. A sale, distribution or other liquidity event may be approaching that alters the size and composition of the funds. An older arrangement may have been inherited without any explicit statement of what it is being held to support, and the implicit reading no longer fits.
The conversation moves through five working prompts and produces three written outputs. The prompts are deliberately ordered: what the funds must support; when they may be required; what would happen if access were impaired; what constraints apply, observed and chosen; and the conditions that would bring the question back. Each prompt is grounded in a real decision moment, not a hypothetical case.
The three outputs are a role statement that names the use, a list of practical constraints and their inputs, and a schedule of revisit checkpoints tied to events rather than dates alone. None of these is a portfolio. The discipline is to name first and to allocate afterwards, on the firm understanding that an answer reached in the wrong order is harder to revise when something changes.
A role may also be named provisionally where the facts are incomplete. In that case the statement records what is known, what is being treated as a working assumption, and the point at which the assumption should be tested.
Some constraints are chosen and some are observed. Governance arrangements, entity structure, jurisdiction, family or board composition and existing custodian or adviser relationships are surfaced rather than resolved here. Reference currency for decision-making, reporting cadence and the seat of authority are recorded as part of the working inputs. Where existing arrangements are working well, the mapping leaves them in place and concentrates on the parts that have outgrown their original use.
Capital Role Mapping is the right starting point where the intended use of a pool has not been settled; where a board, trustee or principal has changed since the role was last named; where newly arrived funds are being integrated with legacy holdings; or where an existing arrangement no longer fits the task it was once inherited for.
